The series

Put AI to work across your business — not just your own desk.

For an owner with a team. Find the places AI actually pays in your operation and bank a saving you can measure — then run whole functions on it, then turn it into an edge your rivals can't easily copy. Start with Basics. Every book comes with its free worksheets.

Most AI advice is written for a person at a laptop. Running a business with staff is a different problem: the win isn't a clever prompt, it's a task your team used to do by hand now done to a standard, safely, every week — without becoming the thing that costs you a customer or a fine. This series is the honest version of that, for a real operation. You have already met the method — the free worksheets are lifted straight from these pages. The books are the why behind them.

Book 1 · BasicsFind where AI pays across your operation, and bank a verified recurring saving

For: you run a business with staff, you're AI-curious, and you half-suspect it's real for other firms but you're not sure it's real for yours — and you're wary of wasting money, looking foolish, breaking something, or unsettling your team. You finish with: one real job in your operation measurably cheaper every week, with a person still in charge where it counts — or a tested, honest read on why not, and the next test to run.

Nine chapters: what today's AI really does and doesn't do for a business like yours; scoring your team's tasks to find the two or three where it pays (the opportunity map); matching each job to the kind of tool that does it; running one bounded first test against a pass line you set first; what staff may and may never put in (the data rule); a team-owned voice standard and review gate so nothing off-brand reaches a customer; the human check that catches AI when it's confidently wrong; deploying it and verifying the recurring saving on the number; and the good problem on the other side — it pays, but it's ad-hoc and everything still routes through one person.

Comes with, free: the opportunity map, the one-page data rule, the "what good looks like" standard and review gate, the fact-check guardrail, and the keep/kill saving calculator.

Book 2 · IntermediateRun whole functions on AI — operated by your team, governed, and proven to run without you

For: AI already pays on a task or two, but it's ad-hoc and one person drives it. You want it across the team, sticking, and governed — without it turning into a mess. You finish with: at least three core functions running on AI to a documented standard, operated by your team, and proven — on evidence gathered while you were genuinely out of the room, not a hopeful "all good" — to run without you. Or a measured diagnosis of the one function still leaning on you, and why.

Twelve chapters: get the method out of your hands — rank the rollout across functions by return and commit to an adoption contract; build the shared operating brain that becomes the team's single source of truth; stand up your first function to a standard someone else can hold; the adoption wall, and the conditional sunset that makes the new way stick; the sales pipeline that runs day and night behind a line it may never cross; customer service that soothes without giving away money or admitting fault; the unseen back-office, held to a spec and a sampling rule; seeing the numbers without becoming the bottleneck again; governance and a kill switch, rehearsed against a real failure; the weekly cadence that ties it together; the owner-absent verification that proves it holds; and the next constraint — efficiency isn't an edge, because rivals have the same tools.

Comes with, free: the rollout plan, the operating-brain template, the function deployment kit, the monthly management pack and decision register, and the govern & prove kit — on the worksheets page.

Book 3 · AdvancedTurn AI into an advantage rivals can't easily copy

For: your operation runs on AI and it's plateaued as an advantage — because the same tools are for sale to everyone, so efficiency alone no longer sets you apart. You finish with: one AI advantage deployed that is materially harder to copy — it depends on an asset you own — beating a baseline you registered before you could see the answer, running without you or the person who owns it, under a contracted commitment to a paying client, and past a completed dependency and durability audit — or a precise diagnosis of which edge failed to materialise, and the constraint behind it.

Eleven chapters. It opens by taking something away: the evidence says a firm your size will not build a data moat, so chapter one is a selection gate that eliminates rather than a list that inspires — four candidate edges in, one out, with a measured baseline and a dated go/no-go. Then five layers built on that one choice: the record of what worked rather than what happened; one recurring decision bound to a rule that sharpens every quarter; a priced pilot to a single real client; a controlled test of what it's actually worth, measured in margin per delivery hour; and the reliability standard clients reorganise their own week around. Then governed autonomy at scale, the reckoning — a durability audit of how much of this is really yours — the decision it forces, the deploy of one owned-asset advantage under a contracted commitment to a named client, and the quarterly review that keeps the edge compounding.

Comes with, free: five worksheets, published free alongside the book — the edge selection gate, the governed outcome record, the decision-rule card, the pilot-and-pricing test, and the durability audit with its quarterly review.

Start with Basics

The foundation the whole series is built on — the places AI pays across your operation found, one bounded test passed, and a recurring saving banked on a real job, safely and sounding like your business. Intermediate integrates it function by function; Advanced turns it into an edge. Each book closes one gap and opens the next.

Why trust itThe research, checked

Every figure carries the status of its evidence: a checkable fact is named with its source and date, a real operator's own number is flagged as a report rather than a rule, and a rule of thumb is called what it is — a starting point you replace with your own data. The cases are real, named firms with their sources listed, not invented studies or "our data shows". Where a number couldn't be verified cleanly, the book says so rather than round it into false confidence. AI tool prices are dated and re-checked, because they change faster than a book can. That's the whole promise: the research, checked, and handed to you in a form you can act on.
